Hit Points as Grit Points
Grit Points are a measure of a beings ability to persevere through physical harm, whether it be from a series of minor injuries or from a single crushing blow. They indicate a combination intestinal fortitude and physical resilience. Any damage taken reduces the number of Grit Points an individual has remaining. As a character gains experience, their Grit Point totals will increase. A seasoned veteran can soldier on through an accumulation of nicks, scratches, bumps and bruises that would totally deplete the Grit Points of a lesser being.
Gritless characters, that is characters with no remaining Grit Points, are incapacitated and may have even suffered permanent injury or death. In the round after your character runs out of Grit Points, roll a d20 plus your Constitution modifier and compare it to Gritless table below. Unless the table says otherwise, the character is incapacitated until the next Turn, then you regain one Grit Point.
Gritless Table
20+ Adrenaline Rush (Hulkamania): regain half your total Grit Points and take an action!
16 - 19 No repercussions.
12 -15 Shock. All checks made with a d12 for the next 1d4 turns.
8 - 11 Concussion. All checks made with a d12 until you get 8 hours rest.
7 Broken bone, 4d4 weeks to heal. Repercussions as Referee sees fit. Also as Shock above.
6 Permanent disability. -1 to a random attribute. Manifests as described by Referee.
5 Severed limb, will die in 2d8 rounds without intervention. Also as Shock above.
4 Slowly dying, lose d6 from your maximum Grit Points at the end of each day. Zero = death.
3 Fatally wounded, you will die in 1d6 turns. Also as Concussion above.
2 Dead.
1 Horrific death: your body is massively damaged. Only resurrection or a wish may restore you.
Recovering Grit Points
Normal Grit Point recovery takes rest. After 8 hours of bed, or bed roll, rest a character will regain Grit Points equal to there current level. A third level character will regain 3 Grit Points. If a Halfling is in your party or just providing you hospitality, regain 2 Grit Points per level instead.
I like "grit" as the descriptor as it really describes what I've always imagine hit points to be.
I've primarily made the changes above to increase natural heal rates as I've removed the cleric and healing magic. Secondarily, I like the possibility of actual permanent injuries. Also, no automatically going from fully in the fight to dead with no possible intermediate states. You could also incorporate equipment damage into the Gritless table.
